Conversion Rate report on 2 standard objects

Our Lead conversion is not straightforward, but have an intermediate step. We divided Account into 2 record types: Prospect and Client, such that Lead conversion happens like Lead > Prospect > Client. With that perspective, I am trying to report on ENTIRE conversion process, something like below mockup. How can it be created?

    Joined report is not an opiton yet, as we are in Lightining. Tried with custom report type:

     

    For Lead to Prospect conversion, I calculated the rate easily using standard "Converted" checkbox (Converted:SUM) but struggling with Prospect-to-Client conversion rate. Is there any standard field to leverage here for account's record type change? I do have Client creation date, but it cannot be summarised (counted) for reporting!
